Payload 3.88 runs inside the Next app against the existing Postgres, in
its own 'payload' schema so no pipeline operation on public — the app
tables, Airflow's metadata, migrate_csv_to_db.py --drop — can reach blog
content.
Its REST API is mounted at /cms-api. /api is the FastAPI proxy's
catch-all, which would swallow every admin call and forward it to the
backend with no error. The mount points live in lib/payloadRoutes.ts so
there is one definition and a test can assert it without importing
Payload: it is ESM-only, next/jest will not transform it, and appending
transformIgnorePatterns cannot un-ignore a package. Forcing it through
transpilePackages would change how the production build bundles Payload
to serve a test, so the live proof that /api still reaches FastAPI stays
where it belongs — the e2e journeys, which call /api/schools.
The package becomes ESM ("type": "module"), which Payload's CLI requires:
richtext-lexical has top-level await and the config cannot be require()d.
Only two files needed renaming, jest.config.cjs and a build script.
The build is verified to succeed with DATABASE_URL and PAYLOAD_SECRET
both unset, which is how CI builds it.

Two findings from review on #93, both verified before fixing.
<img src> cannot vary by viewport, so it was always the wide desktop crop. A
browser taking neither AVIF nor WebP therefore fell through to the desktop
frame on a phone and lost the schoolhouse — the exact failure the two-crop
<picture> exists to prevent, surviving in the one path nobody looks at. The
band JPEG the build script already emitted was never referenced, which was the
tell. It now backs a <source media> placed after the modern formats, so they
still win wherever they are supported.
Verified by stripping the AVIF and WebP <source>s at runtime and letting
<picture> re-resolve, which is what an old browser actually sees:
phone hero-band-500.avif → hero-band-700.jpg (band crop, school kept)
desktop hero-wide-1672.avif → hero-wide-1200.jpg
sharp was not declared: it arrives transitively from next@16.1.6, so the
documented regeneration command works today and breaks on a Next upgrade or a
clean install that resolves differently. Declared in devDependencies for the
same reason next.config.js already declares its traced font files rather than
trusting the tracer to keep finding them.
The third finding — that the hero's licence is marked unconfirmed in
CREDITS.md while the artwork ships — is accurate and deliberate. It is the
owner's to answer; recording it as unknown is the point of the file.

useSchools, useFilters, useMetrics and useSchoolDetails were imported by
nothing and were the only consumers of swr. All data fetching goes through
lib/api.ts on the server.

Frontend
- Dynamic-import Chart.js components on detail/compare views so Chart.js
no longer ships in initial JS.
- Drop force-dynamic on home, compare, rankings so internal data fetches
reuse Next.js's per-call revalidate cache.
- Switch /school/[slug] to ISR with a 7-day revalidate window (school
data updates annually).
- Preconnect to analytics + postcodes.io; remove redundant defer on the
Umami Script tag (afterInteractive already covers it).
- Bump images.minimumCacheTTL to 1 year.
- Extract HowItWorks and Editorial sections as server components passed
to HomeView via slot props so their JSX stays out of the client bundle.
Backend
- Add GZipMiddleware (min 512 bytes).
- Add CacheAndETagMiddleware: per-path Cache-Control with long s-maxage
+ stale-while-revalidate, ETag generation, and 304 on If-None-Match.
